Here’s the exact playbook and how you can use it.

We dialled in the avatar even tighter and spoke only to that person. No “I appeal to everyone” bulls**t. Talk to one real human. The rest can join when they’re ready.
We gave the audience what they wanted, then what they needed. You validate their click before you try to teach them anything.
We ramped uploads from once a week to twice, then to three times. When you know your viewer, they want more of you. So give it to them.
We pushed a twenty percent lift in their on camera personality. More warmth. More spark. More humanity. That alone spiked their watch time. Speak TO your audience, not AT them.
We heavily tested thumbnails. 3-9 a video. Also levelled up the designer.
We simplified the language. People don’t consume YouTube like a university lecture. Keep it clear and easy. Fifth grade wins.
We levelled up the editor. Retention over everything. Pretty edits mean nothing if viewers bail.
